How much does an AI consultant cost for a small business?

“It depends” is true and useless when you’re trying to set a budget. Here’s what the public numbers say, what actually moves the price, and exactly what we charge.

Most owners who ask me what AI consulting costs have already seen two kinds of answers. One is a free “strategy session” that turns into a proposal with no number until the third meeting. The other is a big round figure for a roadmap nobody in the building will read twice. Neither helps you decide whether to spend anything at all.

So here’s the plain version: what the market charges, where the money really goes, and what Green Orb charges, in writing, before any work starts.

What the public numbers say

Consultants rarely publish rates, so the most useful public benchmark comes from a large freelance marketplace. Upwork’s AI consultant hiring guide says AI consultants on its platform generally charge $35 to $60 an hour, with the most experienced charging $100 an hour or more. The same page lists typical project ranges:

  • AI readiness audit: $1,500 to $4,000 per project
  • AI strategy and roadmap: $4,000 to $10,000
  • Proof-of-concept build: $8,000 to $20,000
  • Ongoing advisory and deployment: $3,000 to $12,000

Upwork itself notes that rates vary with experience, location, project scope and market conditions, so treat these as a rough guide rather than a price list. The bigger point is that the range is wide, and the hourly rate tells you less than the scope does.

What actually drives the price

In nearly three decades of buying and selling technology work, I’ve rarely seen the hourly rate decide the bill. These things do:

  • How fuzzy the scope is. “Help us use AI” can run forever. “Sort the shared inbox and draft replies for a person to approve” has an end.
  • How many systems get connected. Each extra system (email, CRM, accounting, scheduling) adds setup, testing and things that can break.
  • The state of your data. If the documents an assistant should answer from are scattered or out of date, someone has to clean them up first.
  • Who owns the accounts. If the consultant builds everything in their own accounts, leaving them later costs you. Insist the work lives in accounts you own.
  • What happens after launch. Workflows need someone to watch them and fix them when a vendor changes something. Ask whether that’s included, billed hourly or a separate plan.
  • Software subscriptions. The AI tools themselves are usually a separate monthly cost, billed by the vendor. A good quote shows them separately.

Most small businesses are just starting, so start small

If you haven’t done much with AI yet, you have plenty of company. In the U.S. Census Bureau’s Business Trends and Outlook Survey, overall business AI use hovered between 17% and 20% from December 2025 to May 2026. Fewer than 20% of firms with four or fewer employees reported using it, and use among firms with fewer than 20 employees didn’t change significantly over that period.

That’s why a five-figure strategy engagement is usually the wrong first purchase for a 10-person business. The SBA’s guide for small businesses gives the same advice: start small and test whether a tool adds value. (The SBA page now uses the term “super intelligence,” or SI, for what most people still call AI.) It also recommends having a person review what these tools produce and keeping sensitive or proprietary data out of them. Those habits cost nothing, and they belong in any plan you pay for.

What Green Orb charges

Every price is fixed and agreed in writing before work starts. You own everything we build, and you can stop after any step. You work directly with Kevin Whitney, backed by a 25-agent operation. Kevin has spent about 30 years in IT leadership and has been independent since 1997. All prices are plus applicable taxes.

  1. AI Audit: $750 flat. One week. Kevin maps how your business runs, ranks your top five time-savers and gives you a written 90-day plan with rough costs, plus a 30-minute readout. We take on 4 audits a month. If you start a Starter workflow within 30 days of the readout, the full $750 is credited toward it. If you don’t, you keep the plan. What the audit includes.
  2. Starter workflow: $2,500 each. One workflow, set up in accounts you own and live in 2–3 weeks. Common first picks are inbox triage, lead follow-up, and a handbook or document assistant that answers staff questions from your own files and shows the source. Software subscriptions are billed to you directly by the vendor.
  3. Monthly care, optional: $300 or $750 a month. Care ($300/mo) covers up to 2 workflows, monitoring and fixes, and up to 2 hours of changes a month. Care Plus ($750/mo) covers up to 5 workflows, up to 6 hours of changes, a monthly review call with Kevin and KPIs reported against your baseline. Care is billed monthly and you can cancel any time. How monthly care works.

The full breakdown is on our pricing page. For an accounting practice, see AI for accounting firms. The audit gives recommendations and estimates, not a promise of savings, because results depend on your data, processes and people.

Five questions to ask any AI consultant before you pay

  1. Is the price fixed, and is it in writing? If not, ask what stops the bill from growing.
  2. What exactly is not included? Software subscriptions, data cleanup and changes after launch are the usual surprises.
  3. Whose accounts does this live in? You should own the accounts, the configurations and the documentation.
  4. Can I stop after the first step? A good first engagement leaves you with something useful even if you never hire that consultant again.
  5. How do you handle mistakes and risk? Listen for human review, limited access and a plan for when the tool is wrong. NIST publishes a free, voluntary AI Risk Management Framework. A consultant doesn’t need to quote it, but they should be able to explain how they manage risk in plain English.

If a consultant can answer all five clearly, the hourly rate matters much less. If they can’t, a low rate won’t save you.
